Cohort reports stakeholders will actually read

A structure for trial cohort write-ups that favors narrative insight over screenshot galleries.

Raw cohort tables rarely change a roadmap. A short narrative that names who converted, who stalled, and which friction repeated does. We structure trial cohort reports around three questions: who entered, who reached activation, and who paid—then only show the contrasts that move those answers.

Lead with the decision. If growth needs to cut a weak acquisition channel, the report should open with conversion by source and a clear recommendation. Charts support the claim; they are not the claim.

Keep methodology visible but short. Stakeholders need to know the conversion window and exclusions without a methods appendix longer than the insight.

End with three follow-up questions the team can answer next month. A report that closes every door invites another dashboard rebuild. A report that leaves a short list of open questions keeps the learning loop alive.
